Transforming Value Delivery and Implementing a Target Operating Model for a Manufacturing Leader

A global manufacturing firm faced systemic inefficiencies in value delivery and project execution, which impeded its ability to serve as a strategic partner for its clients. Core challenges included:

  • Aligning business operations, processes, and structures with the organization's strategy and objectives to ensure cohesive and purpose-driven execution across all functions.

  • Undefined processes causing delays in project mobilization and delivery.

  • Unreliable resource management tools, leading to poor predictability of capacity and demand.

  • Limited access to actionable data insights, hindering informed decision-making.

Solution:
To address these challenges, we implemented a comprehensive Transformation Program underpinned by a new Target Operating Model (TOM). This initiative integrated best practices from Managing Successful Programs, Organizational Agility, and Change Management. Key elements of the solution included:

  • As-Is State Assessment: Over four weeks, we engaged stakeholders to capture the Voice of the Business, analyze the As-Is state, and identify over 50 pain points. These insights informed the design of the future-state processes.

  • Agile Delivery Framework: By combining Agile principles with the client’s traditional methodologies, we ensured iterative value delivery every two weeks while maintaining alignment with organizational norms.

  • Skill Assessment and Professional Development: Using insights from the As-Is assessment, we identified skill gaps and designed targeted development programs to enhance team capabilities, support transformation goals, and ensure sustainable growth.

    Data-Driven Resource Management: We developed a capacity and demand management solution using Atlassian tools and Power BI. This solution provided real-time delivery insights, enabling the client to make confident, data-backed decisions.

Impact:
The program delivered measurable and transformative results:

  • Efficiency Gains: Reduced project execution time by 15% through a standardized and robust delivery framework.

  • Cost Avoidance: Realized mid-six-figure savings by improving visibility and decision-making accuracy.

  • Enhanced Resource Utilization: Delivered a low-code capacity management solution that improved planning accuracy across multiple projects.

  • Actionable Insights: Deployed automated dashboards to empower teams with real-time data and performance insights.

  • Strengthened Collaboration: Established a collaboration framework that bridged interdepartmental gaps and streamlined operations.

Sustained Value:
Post-implementation, we prioritized embedding the transformation by upskilling client teams and fostering adoption of new tools and processes. Through regular demos, retrospectives, and hands-on support, we ensured continuous improvement and high utilization rates. Additionally, governance mechanisms were established to align business operations, processes, and structures with the organization's strategy and objectives to solidify the success of the transformation
